Connecting market focus, process and data

How fragmented activity became a more coherent commercial operating system supporting growth, margin and faster progression.

The situation

I joined a technical manufacturing and SaaS environment where growth was being constrained by fragmented reporting, disconnected processes and inconsistent value communication. Treating each symptom separately would have added more projects without fixing the commercial system underneath them.

The diagnosis

The first diagnosis was that this was not a single weak stage or individual. Market focus, proposition, sales process, management cadence and information were insufficiently connected. Opportunities entered for different reasons, value was expressed inconsistently and reporting described activity without reliably directing intervention.

The intervention

I started by connecting the decisions: priority segments, the customer problem, the value conversation and the evidence needed at each stage. The operating cadence was rebuilt around the real buying journey, CRM insight was tied to management action and margin received explicit attention alongside revenue.

Leadership judgement

Transformation work easily becomes a process project. The key judgement was to change only the mechanisms that helped people make better commercial decisions. New discipline had to be useful to sellers and managers, not an additional layer of administration. Adoption was therefore built through real opportunities and leadership behaviour.

Evidence of change

The combined changes delivered revenue growth in the mid-teens and improved gross margin by four points. A new SaaS motion produced more than twice its first-year target. Just as importantly, leaders could distinguish an execution problem from a proposition, segment or process issue.

What remained

The lasting asset was a connected operating system rather than a set of isolated initiatives. Market choices, value, process and data reinforced one another, giving the organisation a stronger basis for future decisions.
